Why SuccessFactors Integrations Get Harder After Go-Live

Integration complexity rarely reveals itself fully during implementation. The real challenges emerge in production.

Integrations are often treated as a solved problem at go-live. The data flows. The connections work. The testing passed. But in production, the picture changes.

Data volumes increase. Edge cases appear that weren't covered in testing. Business requirements evolve. Connected systems are updated. And the integrations that worked smoothly in a controlled environment start to show their limitations.

Why implementation testing doesn't catch everything

Integration testing during implementation is necessarily limited. Test data is rarely representative of production volumes. Edge cases are hard to anticipate. And the time pressure of a go-live project means that testing is often less thorough than it should be.

The result is that integrations go live with known limitations and unknown risks. In many cases, those risks don't materialise immediately — they emerge gradually as the system is used in ways that weren't anticipated.

The documentation problem

Integration documentation is often incomplete or out of date by the time it reaches the support team. The people who built the integrations understood them deeply. But that knowledge rarely transfers fully to the people who have to maintain them.

When something breaks — and something always breaks eventually — the support team is often working without adequate documentation. Diagnosing the problem takes longer. Fixing it takes longer. And the risk of introducing new problems while fixing the original one is higher.

Integration debt accumulates in the same way as technical debt — gradually, invisibly, until it becomes a significant problem.

The change management challenge

Integrations connect systems. When either system changes, the integration may need to change too. But change management processes don't always account for integration dependencies.

A payroll system upgrade. A new HR module. A change to the organisational structure. Each of these can have integration implications that aren't immediately obvious. And if those implications aren't identified and addressed, the result is broken data flows and frustrated users.

What good integration management looks like

Organisations that manage their SuccessFactors integrations well tend to have a few things in common:

  • A current integration map — a clear picture of what connects to what, how data flows and what the dependencies are
  • Monitoring — automated alerts when integrations fail or produce unexpected results
  • A change process — a structured way of assessing the integration implications of any system change
  • Access to integration expertise — when something goes wrong, there is someone who can diagnose and fix it quickly

None of this is complicated in principle. But it requires ongoing attention and investment. And in many organisations, that investment isn't made until something goes seriously wrong.

The cost of getting it wrong

Integration failures have a direct business impact. Payroll data that doesn't flow correctly. Recruitment data that doesn't reach the right systems. Reporting that produces inaccurate results. The consequences range from inconvenient to serious.

The organisations that avoid these consequences are the ones that treat integration management as an ongoing discipline, not a one-time project activity.
